Most partner programs aren’t underperforming because of effort. They’re underperforming because of structure.

Over 25 months I ran 27 webinars and polled 8,340 partner program leaders. The pattern repeats: founders bring on partners they hope will perform. Six months later most haven’t moved a deal.

The diagnosis is almost always the same — the program is recruiting unstructured. Resellers, Referrers, Influencers, and Tech ISVs are four different motions with different commercial structures, activation horizons, and success metrics. Most programs treat them as one bucket.

This is fixable.

Four Ways to Work Together

Every engagement starts with the Free Audit. From there we figure out which of the deeper models — if any — actually fits.

What you should expect — and what you shouldn’t.

— 01 —

It’s just me

Cinna Mon Consulting is one person. No junior consultants, no offshore team. You get me on every call, every document, every decision. Senior strategy never gets handed to junior delivery.

— 02 —

No scope creep

Diagnostic and Strategy & Build are fixed-fee, fixed-timeline. You know what you’re paying and when you’re getting it before you sign. Hourly billing creates incentives I don’t want.

Verified outcomes only

Three case studies. All three signed off on the numbers. All three reachable as references. Most consulting sites have “10×” claims and “50+ programs launched.” I don’t.

Three companies. Three real outcomes.

No “10×” claims, no anonymous logos. Three customers with verified results, reachable as references on request.

Minit

Partner revenue · then acquired by Microsoft

A 6-month Strategy & Build engagement restructured the program around the 4-archetype framework — separating Reseller motion from Tech ISV co-sell. Result: 7× partner revenue inside 12 months. Microsoft acquired the company shortly after.

KYP.ai

Pipeline lift in 90 days

A Diagnostic engagement identified the recruitment motion was wrong — they were targeting Resellers when their actual fit was Influence/Consultant. Result: 3× partner-sourced pipeline in 90 days after redirecting recruitment.

Wiiisdom

Partner revenue in 9 months

A Strategy & Build engagement built agreement templates, commission structures, and onboarding flows by archetype. Result: 5× partner revenue inside 9 months on the new framework.

Cedric Le Rouzo, founder of Cinna Mon Consulting

25 years. One operator. Research-backed.

I’ve been building SaaS partner programs for 25+ years. Before Cinna Mon Consulting, I led partner programs and channel strategy at major SaaS and enterprise software companies.

I started Cinna Mon Consulting in 2024 because most partner program advice in the SaaS space was opinion-driven. Every consultant had a framework. Almost no one had real numbers.

So I started running monthly webinars. Open registration. Free. Real partner leaders attending. After 27 sessions and 8,340 verified responses across 25 months, I had the data to back up the frameworks.

That research is why this practice is structured the way it is. Less opinion, more diagnosis. Less framework, more outcome.

Common Questions

What’s the difference between the Free Audit and the Diagnostic? +
The Free Audit is a 60-minute call + 5-page report — a structured outside view. It’s free because it’s how I qualify whether deeper engagement makes sense for both of us. The Diagnostic is a €4,900, 2-week engagement with stakeholder interviews, partner interviews, and a 25-page written deliverable. The right next step after the audit if your program needs more than a quick fix.
Why fixed-fee instead of hourly? +
Hourly billing creates incentives to take longer. Fixed-fee creates incentives to deliver well and move on. I’d rather be paid for the outcome than the hours.
Why solo? Don’t I need a team? +
Most consulting firms put senior strategy on the sales call and junior delivery on the actual work. Mine doesn’t. You get me on every call and every document — by design. If you need extended capacity, the Fractional Leader model is built for that. Otherwise solo is faster, more accountable, and cheaper than agency-style delivery.
How quickly can we start? +
Free Audits typically book 1-2 weeks out. Diagnostic engagements start within 2 weeks of contract signature. Strategy & Build engagements start within 4 weeks. Fractional Leader engagements depend on availability — usually 4-6 weeks lead time.
Do you work with companies outside SaaS? +
Almost exclusively SaaS. The 4-archetype framework and most case studies are SaaS-specific. I occasionally take on adjacent technology companies (DevTools, infrastructure, AI/ML platforms). Outside of tech, I’m probably not the right consultant.

Want a structured outside view of your partner program?

The Free Audit is 60 minutes, no pitch. You walk away with a 5-page written report and three specific moves prioritized by ROI. I open 2-3 of these per month — they tend to fill 2-3 weeks out.
